What is AI, actually

Everyone knows what AI is until you ask them to explain it. A practical answer for business owners, builders, and anyone who has been nodding along in meetings.

Everyone knows what AI is. Until you ask them to explain it, and then the room gets quiet.

You get answers like "machine learning" or "neural networks" or, if someone wants to sound philosophical, "it thinks like a human." None of these are wrong, exactly. None of them are useful either.

So here is a practical answer — one that actually helps you make decisions about whether and how to use the thing.

§ 01

The Three Layers

The first thing to understand is that "AI" as most people use it describes three distinct layers. Conflating them is where most confusion starts.

Layer 1 — Model: This is the actual AI. A large language model (LLM) is trained on enormous amounts of text — books, websites, code, conversations — and learns to predict what comes next. That's the core operation. Predict the next token. Do it billions of times, at scale, and something interesting emerges: the model develops a compressed internal representation of how language and ideas relate to each other.

When you type a question and get a coherent answer back, that's the model doing pattern completion. It has seen millions of examples of questions and answers, and it is generating what a good answer looks like given the patterns in its training.¹

Layer 2 — Orchestration: A model by itself is a text-in, text-out system. Orchestration is the layer that coordinates the model — telling it what to do, when to do it, what context to use, and what tool to call next. Think of it as the logic layer that turns a model into a workflow.

When someone says their AI "agent" can browse the web, read emails, and schedule meetings — that's orchestration. The model is the brain; the orchestration layer is the nervous system routing signals.

Layer 3 — Integration: This is where the system connects to the real world. Your CRM. Your email. Your Slack. Your website. Integration is what makes an AI do something beyond generating text in a chat box.

Most AI products that fail, fail at the integration layer. The model is fine. The logic is fine. But the system can't actually reach the data it needs, so it produces impressive-sounding outputs that don't connect to anything.

The Pattern-Recognition Machine

Here's the mental model that cuts through the most noise: AI is a pattern-recognition machine trained on data.

Not magic. Not Skynet. A statistical system that has seen enough examples to generalize.

This framing answers a lot of otherwise confusing questions.

Why is AI good at writing marketing copy? Because it was trained on millions of examples of marketing copy. The patterns are dense in the training data.

Why is AI bad at niche legal citations from your jurisdiction in 2023? Because those patterns are sparse or absent. The model is interpolating into territory it barely knows.

Why does AI sometimes say something completely wrong with total confidence? Because it's not thinking — it's completing. If the next-token prediction leads somewhere incorrect, the model doesn't have a separate "is this true?" verification step built in by default. It outputs what looks statistically like a good answer, not necessarily what is a correct answer.

The confident wrong answer problem:

This is the biggest practical risk in deploying AI in business contexts. Lawyers have caught AI models fabricating citations to cases that don't exist. Medical AI systems have hallucinated drug interactions. Customer-facing AI agents have made promises no one authorized.

The model doesn't know that it doesn't know. It doesn't feel uncertain the way you do when you're guessing. It produces output at roughly the same confidence level regardless of whether the answer is rock solid or completely invented.

What a Business Owner Actually Needs to Know

Forget the technical substrate for a moment. Here is what matters in practice.

First: AI is a leverage tool, not a replacement strategy. The businesses winning with AI right now are not firing their teams. They're making smaller teams disproportionately more productive. One person doing the output of five — not five people eliminated.

Second: quality in, quality out. AI trained on garbage produces garbage confidently. If you want an AI that represents your brand well, you have to feed it examples of what "good" looks like. A generic off-the-shelf prompt won't do it.

Third: the bottleneck has moved. For most knowledge work, AI means that generating a first draft is no longer the expensive part. The expensive part is now judgment — knowing which outputs are good, which need editing, which are wrong, and which expose you to risk.²

Fourth — and most practically — start with the workflow, not the tool. The question is never "how do I add AI to my business?" It's "which specific task, if handled faster or cheaper, would most improve my margins or customer experience?" Find that task. Then find the AI that handles it.

§ 05

The Last Thing

AI is genuinely powerful. It's also genuinely overhyped in some directions and underhyped in others. The hype is loudest around things that are five to ten years out — general reasoning, autonomous agents that run your company, AI doctors. The underhype is in the boring, high-volume, repetitive-but-skilled tasks that most businesses are drowning in right now.

If you understand the three layers — Model, Orchestration, Integration — and you take the confident-wrong-answer problem seriously, you have a better mental model than most people selling AI software.

That's a low bar. Use it.

¹ The technical term for "what comes next" in transformer models is predicting the next token, which is roughly a word or word fragment. The model outputs a probability distribution over all possible next tokens; the actual generation process picks from that distribution in various ways depending on configuration.

² The economist Tyler Cowen framed a version of this as the "ability to spot when AI is wrong" becoming the scarce skill. That framing is more accurate than most of what you'll see in business press coverage of AI.

³ "Hallucination" is the industry term for when an AI confidently produces false information. It's a useful word but slightly misleading — it implies the model is experiencing something, when really it's just doing next-token prediction without a ground-truth check.
